Management: Difficult Convos

ConvosOne of the most important and difficult things about being the boss is that you have to tell people things they might not like to hear. I have written about this before, but this time, I am going to actually have some advice for how to conduct these types of conversations from my recent supervisors management course.

One thing I learned from the course is that in the corporate world people don’t get feedback very often. Sometimes people do things incorrectly or poorly for years without being told. Supervisors often give a performance evaluation once per year, and if they chicken out about telling it straight, people can go for years without getting correction. One main point of this class was to say that supervisors need to give rapid and specific feedback to employees as soon as possible. That means having a conversation with the person as soon as possible addressing the issues that are occurring.

At first, I was surprised to hear that feedback is so slow in corporate situations, because I feel like in scientific research, we are constantly giving feedback to make sure our students are doing the work correctly. Then I thought about other things you have to give feedback on, personal things that you may not want to have to say. Like, a student who won’t wear shoes at his desk. These types of things are easier to try to ignore, but probably shouldn’t be ignored.

OK, so what is the best way to give difficult feedback? Here is a synthesized strategy:

  1. Make a plan for the conversation and write it down (an agenda) so that you don’t forget or lose track.
    1. First, start with something positive that your student is doing. Are they punctual? Did they come up with a good idea recently?
    2. Second, state the issue. If there are several, limit each conversation to 2 issues at most. You should have several motivations for why the person should make the change you need. If you are worried the person will be challenging, you should make sure you understand all the expectations and rules for the person.  Example: If your student is not coming into lab enough, you could remind him/her that the lab is a team that that other people rely on him/her to be present. If the person is a senior personnel in the lab, the junior people will need him/her to be present for safety reasons.
    3. Finally, make plans for corrective actions or ways to help the person overcome the issue. For example, if the student is missing time in the lab for a personal reason, perhaps the person needs to take some personal time to figure out the situation. Maybe the person really didn’t realize that they needed to work in the lab and was working at a coffee shop, but they were not letting you know. Clarifying the expectations of the position and setting clear methods of communication.
  1. Control Your Emotions.

You cannot have these conversations if you are emotional. You have to stay calm. If you are very angry about their person’s behavior, you should give yourself time to calm down before you have the conversation. For instance, I know that I am more likely to get upset if I don’t get enough sleep. Thus, I will cancel a meeting over a difficult conversation if I did not get enough sleep or have other stressors. If you feel like you are losing control, ask to stop and reschedule the meeting for another time when you are in control.

  1. Start positive.

When you get in the meeting, use your plan and start with the positive thing about the person.

  1. Focus on Actions and Behaviors – not on personality.
    1. Use your plan to make sure you are only discussing the behavior of the person. What are they doing that needs to be corrected.
    2. Most importantly, the discussion can not be about their personality nor about how you are feeling or how they perceive things.
    3. If they try to derail you, make sure you stay on topic of the behavior and the corrective actions. For example, they might say, “Well, no one else has to be in the lab. How come I am the only one being singled out?” You can say that this discussion is not about other people, but about their actions.  Such derailing comments or details are meant to try to make you defocus from what the real issue is. They are defense mechanisms, but you have to be strong against them. It can be very difficult. Role playing or practicing with someone else may help if you are particularly susceptible to these types of comments.
  1. Stop Talking. Seek Confirmation.

 Once you outline the issues, make sure that your student understands what you are saying. You may have to get them to say it back to you. This step is especially important if you are an extrovert and the student is an introvert. They may need time to think about what you said and process it. If you are an extrovert who hates silences in the conversation, you will have to try to control the urge to speak while they process. If you are an introvert and they are an extrovert, they might become defensive quickly. Make sure they understand exactly which actions or behaviors are being described and don’t let them derail you.

  1. Reaffirm your confidence in them.

 This is an affirmation of the positive. You can say something like, “You have been doing great work, but I just need to see more of you in the lab, so that the lab can work more productively as a team.”

  1. Determine the reason for the behavior.

 This is part of your plan (see #1). You should try to figure out why the behavior is occurring? What is the underlying reason for the actions that are not good. Is it that an expectation was not conveyed clearly? Is it there a personal reason for the change in behavior? Is there a new policy that was not made clear?

  1. Suggest solutions to solve problem.

Sometimes it can be as easy as letting the person know, and having them say, “Oh, I didn’t realize. I will fix that.” Unfortunately, sometimes the problem is more difficult, and you need to suggest solutions that will help rectify the actions. If it is a personal issue, you have to be able to suggest a solution without trying to be involved in the problem. Sometimes, that just means they need time, or they need to take sick leave or family leave. You should make sure that the expectations of the leave are clear, or you will find yourself back having another conversation about how they need to come back to work. Set timelines for any alterations and make sure the changes jive with the person’s job expectations and any union contract rules. This is what I mean by making sure you know all the expectations and rule for the person’s position. Many people in academia (grad students and postdocs) are now unionized. Make sure you are aware of all the rules for the union so that you comply with the rules. Have your ducks in a row before the meeting, if possible.

  1. Document the feedback.
    1. After the conversation and the agreed upon solution, you need to document the solution and let all parties who need to know the result in writing. This usually means sending an email to all parties, but if the person’s issue is that they don’t check email, print a copy and give it to them.
    2. In the email/letter make sure that you detail what the issue was (what behavior or action was not good and was discussed) and also document what was decided for the solution with as much detail as possible. If the student is taking time for a personal issue, make sure that you set specific dates and times for expected return to full time.

Notice that there is a right and wrong time to communicate over email. When documenting the conversation and the solutions, you email. Do not email to discuss. That is never good! These conversations should be done in person and in private – in your office is probably best with the door closed.  Don’t have these conversations in the lab in front of other people.

There is a big, big difference between being a research PI and being a supervisor in an office. For instance, we are actively trying to change our supervises through active training and mentoring. Supervisors in other settings cannot expect to change their personnel, but should work with the people they have and place them in the best positions and project to play up to their strengths. As PIs, we are suppose to build on strengths, but also work on weaknesses (such as writing or presentation skills). PIs have to provide constant constructive criticism of our students to help them grow and to learn. This type of criticism is another type of feedback about the science and the work, and it is better to do in public so that the entire lab can learn from the scientific mistakes of the others in the group. This type of feedback is not personal and is not really behavioral. Unfortunately, sometimes students can be very sensitive to the critiques offered about their work. They take it personal. If you sense that your student is becoming defensive or upset about your feedback, it is best to probably address this in a private conversation. You may need to think about how you are delivering your critiques – ask them about exactly what they are reacting to and why they are getting defensive. Don’t let them derail you or avoid the answer – make them be specific, or else you cannot change. It is also typical that the student is actually being too sensitive. The student may need to think about how they are receiving your feedback.

PeerReviewZillaThere was a recent funny article on “How to be the Perfect Mother” from Huffington Post that was a hilarious look at how society tells us conflicting information about how we should act as mothers. You should go look at it if you are a mother, know a mother, or have a mother. Just go see it.

This article, combined with two recent manuscript reviews coming back, got me thinking about how reviewers also often write conflicting advice for your manuscripts. So, I decided to write a satirical version of a manuscript review as an example.

We have read and reviewed the manuscript, “This Science Thing is Important for this Other Thing” by Prof.Science. This manuscript investigates the ScienceThing and its interactions with OtherThing, a very important and understudied topic. This group performed many new experiments that had never been done before and had 6 figures each with A-J panels. Their work was executed well and revealed new information about the interactions of ScienceThing with OtherThing that we never knew before. Their clearly written manuscript had a simulation that modeled the results and showed similar trends suggesting a mechanism.

 

Major Concerns:

In performing these experiments, they used well-tested experimental methods along with specific tests to control for errors. They have used these methods to test for effects of ScienceThing on OtherThing and have quantified the effects. Since these methods are well-tested and accepted in the field, they are not novel. We want only novel experiments even if we cannot interpret the results we get from them. Thus, we suggest that the authors perform all new experiments. Further, did the authors investigate how ScienceThing affected OtherThingII? Only one paper on OtherThingII exists, from the OldFart Group, but it is clearly more important than OtherThing, and it should be explored even though almost no reagents exist for OtherThingII. Unless OtherThingII is also investigated, I do not think this paper is very worthwhile.

The authors display histograms of their work and how ScienceThing affects the OtherThing. It is important to be quantitative and have numerical data. For each histogram, they fit to a Gaussian and report the R-squared value of the fit to the data. They use these fits to discuss the results. Why do they do this? Why not use a simple p-value to the data? Isn’t a student’s t-test done on everything? It is clear that the two distributions do not overlap, so they should report the p-value.

The authors used a toy model to show that the ScienceThing behavior that they see could be due to a minimal number of simple rules. Being quantitative and having models is important. We want more quantitative work and models in this field of science. The simulation has the same trends as the experimental data, but it does not exactly match the data, so the model must be worthless. Why did these authors have a model? They are not theorists or modelers; they are experimentalists. They should remove the model, it detracts from the data.

Without the model, the authors do not have a mechanism. We want all science to be mechanistic. It is not good enough to simply observe something and report what happens. For instance, although their toy model uses 3 simple rules and has the same general trends as the data, they cannot rule out a model with 10 complicated rules. Thus, they have not revealed the mechanism behind the results they see, and thus the impact of the work is lower in my opinion. Until their work becomes more mechanistic, their results are purely qualitative, and the work is not work publishing.

 

Other Issues:

There are a number of sp errs in this manuscript. Don’t they care how they present thmseves? Its like thei didn’t even porrof read before they sent it out. They need to really fix this. There are way too many issues for me to helpfully point out.

They are missing a number of very important citations particularly from the OldFart group, “Science Stuff: A novel Regulator of Nothing,” JSS 1979; “Science Stuff Moves Science Thing,” JSS 1998; and “Science Stuff to Science Thing,” AJSS 2000. These important references about how ScienceStuff is connected to ScienceThing are important and should be added.

Their experimental methods are not good. They didn’t even present them! I suppose they could be in the supplement, but I didn’t read it, so I wouldn’t know. Even if they are in the supplement, they need to have them in the main text. Maybe, once they take out the model, they will have room in this 5-page paper to have detailed methods.

 

In conclusion, after having read this paper, I feel that these results were obvious and could have been guessed from deductive reasoning. Thus, the experiments were not necessary and the results are not novel. Further, to make the results important and novel, the authors would need to perform a number of extra experiments that were not in the original 60 plots presented, and they would need a mechanism, which they have not proven. Overall, it is clear that this study has no value and, thus, I recommend that this paper be rejected.

The Chain of Command

WomenPilotsAcademia is weird. Each research group is a little autonomous fiefdom where the professor is the lord and master. Yet, we are tied to and answer to a departmental structure. The department holds the key to our jobs at tenure and promotion time. We need the department to help us with administration. As I have said before, I think of my lab as a small business. I think of the department is the administrative unit that helps me run. It’s like being a small craft shop with an e-store on Etsy. I need the department to find students and manage my business, but the department doesn’t have much say about what goes on in my lab. So that is why it is sometimes weird when you have to go through the department structure to do things that you need for your research.

Yet, we do have a department and there is a chair, or a head, who is the leader of that department. The chair/head is responsible for many things – depending on your department. They are likely in charge of assigning committee work and teaching assignments. They might be in charge of space allocation and can give support for cost share on grants. Many times your chair/head is supposed to be your advocate and voice to help you get difficult of large things done. But, sometimes things don’t work that way. You have to go Around The Chain of Command.

I have a friend/mentor who was appalled by this idea. He is a department chair himself, and he advised me to never, ever go around my chair. But, I still think their are times when you have to risk it and go over the chairman’s head. If you have to go above your chair because they are not advocating for you like you need, you should be aware of the risks. If you succeed, you might not even need to say you are sorry for having bucked the chain of command. Here is an example from another WomanOfScience. Enjoy!

In my second year in my tenure track job, I did a small lab renovation to put in more electrical circuits. Of course, I soon purchased a piece of equipment that needed 208V instead of 110V. Classic new lab screw up. No problem, I had just had 8 110V circuits installed, and you only need to tie two 110V circuits together to make a 208V, right. Easy peasy? No. The guy from facilities or alterations or physical plant (yes, we have three, seemingly redundant groups on campus to do renovations that, of course, don’t talk to each other) came to visit and basically told me he couldn’t make the change for me. What? It was ridiculous. So I called back, hoping to get a different person. He came back. He told me I didn’t have enough circuits. See, he was confusing “outlets” with “circuits,” and he thought I was doing the same. Despite the fact that I had the circuits installed only 3 months earlier, he continued to tell me that I did not have enough “circuits” to do what I wanted.

{I would also like to point out that: (1) The facilities dude refused to look inside the circuit boxes to see how many circuits there were. (2) I got the impression that he thought I didn’t know what I was talking about because I look like I am an 18-year-old little girl. (We all know that you should judge a book by its cover, so I was probably incompetent.) (3) I continued to insist that I did have enough circuits, and told him to look up the recent renovation information that one of the other on campus groups (physical plant? alterations? facilities?) did. That was when I realized that my university did not keep records of renovations, nor did they share any plans or records with the other groups that did renovations on campus. (That’s a good bureaucracy!)}

During his third visit, he finally took out his screw driver from his tool belt and used it to open the box on the wall (gasp! what an idea!), where he proclaimed that I had 2 circuits inside each box and he could, in fact, tie them together to make a 208V circuit. (Duh! I told you that!)  This pursuit of getting the job approved took a several months, but at least they were going to move forward, right? Wrong. After that, all advances seemed to halt.

I went to my chair to get his help in pushing the renovation forward faster. I wanted him to advocate for me with the renovation people. My department chair told me he couldn’t do anything. His advice: If I wanted 208V, I should just punch a hole in the wall of my dark room lab to the lab on the other side and pull a 208V circuit from my colleague’s lab. WHAT THE F*CK?!?

Here are several reasons why this is not a good idea:

  1. The walls are cinder block and require a hammer drill to get through them.
  2. My lab needed to stay dark for my experiments.
  3. Such activities are illegal. The building is a state building and any renovations must be done by contract union workers.
  4. Such activities are dangerous because the equipment and wall are dangerous and the walls are full of asbestos. Further, I had equipment in the lab that I didn’t want accidentally damaged by reckless activities such as this.
  5. My neighbor is using the 208V circuit in his own lab that I was supposed to take.
  6. MY NEIGHBOR WAS PULLING 208V CIRCUIT FROM MY LAB IN THE FIRST PLACE. The reason why I couldn’t use the 208V circuit from my own lab was because (a) my colleague was already using it, and (b) because the circuit box was so old the plugs looked like something from a Mary Shelley novel, and I couldn’t actually use it legally because it wasn’t up to CODE.

So, what else could I do? I went over his head. I contacted the Vice Dean for Research in my College. I told him the situation and how long I had been waiting, and asked if he could find out what was taking so long. Within a week, I had the answer. They were waiting for Environmental Health and Safety to make sure their wasn’t asbestos in the electrical box. I told the ViceDean that this was ridiculous, since the box was brand new, as of  6 months ago, and it was highly unlikely that asbestos was used in the installation, and could he facilitate moving this forward and getting the redundant and silly inspection sped up? He did, and within a week after that, I was getting the circuit fixed, which literally took 1 hour. So, for a one hour job, it took about 5 months delay in the building of my lab. If I hadn’t gone over my chair’s head, I think it would have taken even longer.

So, this story illustrates that, although you should try to work through your department chair, sometimes you have to go around to get stuff done. In this case, the chair wasn’t mad at this WoS. Daily Choices

GoodSenseCorsetWaists1886page153I read an interesting article from another science blogger, Rigoberto Hernandez, on his blog EveryWhereChemistry. He had a recent interesting blog entry about what to spend your time on daily, where he compared the choices to Horcruxes and Hallows. Please go to read it. But, it got me to thinking about the different types of tasks we have presented to us daily, and the choices we make. The specific tasks depend on what level you are at, but the fact that you have to make the choices never changes.

Graduate School: In graduate school the choices should be easier, but they still exist. Should you attend that friend’s defense, or work on your paper? Should you take more data today, or analyze the data you already got, but aren’t sure if it worked? Should you spend a few months learning how to program to make your data analysis automated, or should you analyze it by hand to get it out faster, and will it really be faster?

Postdoc: As a postdoc, you are still focusing mostly on research, and you might have similar daily decisions similar to graduate school. Presumably, you figured out which are the right choices to keep advancing. As a postdoc, especially if you are fairly good, you are probably offered the ability to work on multiple projects. This can be very good for your career and your training. Good for your career because you could possibly get more papers out faster, which you need to get grants and get a job. Good for your training because as a faculty member, you will have to manage multiple projects that your students will work on. On a daily basis, you will have to decide which project to work on. Maybe you already tackled this issue as a senior graduate student, but postdocs are usually given more responsibility and more projects than graduate students. With multiple projects comes all the same decisions as on individual graduate projects, except multiplied.

Pre-tenure: Starting this job is like jumping into cold water. Now you have to teach, manage, write/obtain grants, initiate new research, train students, and on and on. That makes your daily choices so much harder. Should you spend your time working on your new class, writing a review article, writing a grant, working on research, meeting with students? The myriad of choices are endless. I would often divide the days into halves or 2-hour chunks and work on one thing for a set time before moving on to the next thing.

Post-tenure: If you made it past tenure, presumably you spent your time doing the right thing to achieve tenure – congratulations. With tenure comes a relaxation of the pressure to do what you have to do in favor of being able to do what you want to do.  So, what will you do? What will you choose to do each day? Somedays I find myself just putting out fires – doing a lot of things that are urgent but not important. Other days, I opt to work in the lab with students when I probably should be writing that next grant. The daily choices are a bit harder when you don’t have the pressure or the excuse of looming tenure. It is harder to say no or to prioritize the way you did before. You often get piled upon with more service and larger teaching loads. Unlike at the other stages, when you are still trying to make it, there is less advise for this stage, so you try to do the best you can, but are you making the right choice? Should I work on that paper to resubmit it to a new journal, or write that new grant, or work with that new student in the group?

Industrial Story – Part 2

A female Ph.D. friend in the company told me that if I wanted to escape from the anger (which was getting to be a regular experience) and the permanently low pay, I needed to switch managers.  She also explained that Dr. Jekyll had been removed from management roles in multiple companies because of his poor performance.  The fact that his only report (me) was trying to leave would be particularly upsetting to him.

It took me more than six months to act on my friend’s advice.  Leaving Dr. Jekyll’s team meant leaving research and development.  Opportunities for first-authoring a paper with exciting new results would pretty much disappear.  Returning to academia would be much harder.

On the other hand, the economy wasn’t in great shape at the time.  I didn’t know of any opportunities outside the company.  Plus, my field is quite small.  I wanted to “clear” my good name.

Note: I’ve since switched subfields.  I use the my science and knowledge from my “Dr. Jekyll” period but no longer interact with any of the people from this period in my career.  It would probably have been wiser to start fresh with a new team rather than sticking around to prove myself.

One day, Dr. Jekyll flat-out accused me of having a male colleague generate for me all of my results from the prior two weeks. I had worked long hours and weekends to get these results for an external deadline.

I finally relented to my friend’s recommendation that I go to Dr. Jekyll’s boss and request a transfer.   She also recommended I ask that Dr. Jekyll not be told of the transfer until right before.

Dr. Jekyll’s boss was understanding, but said that Dr. Jekyll should know about my request to leave his team.  “We’re all adults,” I thought, “Why not tell him I’ve asked for a transfer?”

I will never forget the next meeting with Dr. Jekyll. He said:

  1. I don’t think you belong at this company, but I can help you find another job elsewhere as your friend.
  2. You don’t belong in science and engineering as a career choice
  3. Have you just stuck with this engineering thing because your father is an engineer?

Unfortunately, this meeting was also my annual merit review.  I was told that because so many of our projects had been cancelled, I didn’t really “get anything done” that year.  What’s really crazy is that after this nasty meeting, he fought to keep me from transferring out of his team for months.  Yet he also continued to repeat to me that I didn’t belong in science and engineering as a career choice.  I was wise enough not to respond to most of his remarks.  I did, however, ask him point-blank to stop saying such unprofessional things to me.  He said no, that I needed to hear “the truth.”  I had to go above his head again and tell his peers and boss about his abusive words to get out of his team.

The worst part about all this was that I was so alone.  When I talked with other engineers about my work, Dr. Jekyll accused me of wasting their time “getting help.”  When I actually asked them for help, he said they were “doing my work for me.”  As a result of this and the lack of female peers, I had cultivated little in the way of a social network within my department.

Note: Gender is a stronger determinant of friendships in the corporate world than age, race, or ethnicity.  Having guy friends wasn’t as effortless as it was in grad school.  I’ve since taken initiative to develop friendships with my mostly older, married male colleagues, but I usually have to work harder at them.

It didn’t help that Dr. Jekyll was strikingly kind, witty, and personable in public.

I once stopped to chat with the head of HR moments after leaving a particularly unpleasant one-on-one with Dr. Jekyll.  “You work for the nicest man in the company!” she said to me as I blinked back tears.

I’ll never know how much my gender had to do with this experience.  Dr. Jekyll occasionally made sexist remarks.  He told me I was “no good with mechanical things” despite the fact that I had successes in projects involving complicated “mechanical things.”  One of the only times Dr. Jekyll praised me was with “women are such great communicators!”  He also tried to give me social event planning tasks I associated more with administrative assistant than engineering responsibilities.  But the sexism was never more overt than this.

Note: My next manager told me that my communication style was my greatest weakness, which seemed like a fair assessment.  To date, I’ve heard Dr. Jekyll utter more sexist remarks than all the other people I’ve met in corporate settings combined.

After my transfer, I suffered for a couple more years. My new team was very pleasantly surprised at how productive I was given what Dr. Jekyll had said about me.  However, because of the way the ranking and raise system worked, I continued to be paid and ranked less than what my new managers thought was fair.  I eventually had to get an external offer to get to salary parity.

Dr. Jekyll never got another direct report after I left his team.  Two years after I left, I finally got the top ranking in a department-wide performance review.  I started hearing Dr. Jekyll say to other managers around this time what a great engineer I’d always been.  I was stunned the first time I heard it – this was most certainly not what he had been saying about me when I reported to him.  It sounded to me like his mis-representing of my work may have become uncomfortably transparent to the rest of the department.

I later met another person who had worked for Dr. Jekyll before me.  I found out that this person, too, had been isolated from colleagues and then “sold up the river” by Dr. Jekyll to make himself look less bad.  Apparently Dr. Jekyll had told outright lies about this individual that could have lead to a termination.  I was relieved to  hear that I wasn’t alone, and it all really wasn’t my fault.

I’m now at a new company making over three times what I made as a new hire into industry.  I’m being paid well more than the average male Ph.D. with my level of experience.  I got the job mostly through studying material from grad school and rehearsing for months, and in small part through recommendations by college friends.

Conclusions:

    • Build your network:
      • I got my first industry job offer through a connection.
      • I thought I was trapped working for a bad boss because I didn’t know of other opportunities outside my company.
      • I got out of the bad boss situation through advice from a colleague.
      • I got a new job with a kick-ass salary mostly though hard work but partly through friends.
    • If you find out your boss is blaming you for big things that aren’t your fault, start looking for a new job ASAP.
    • If you encounter anger when asking for a raise, think about whether there isn’t some lower-hanging fruit elsewhere.
    • Don’t directly criticize your boss’ pet project, even if it’s doomed.
    • Be very cautious about publicizing plans to leave before the move is final.

Industrial Story – Part 1

This is a two-part story, and should be read as an anecdote to help those of you interested in going into industrial science, and what you should watch out for in that route. Some of these characters and situations are quite similar to the academic track, which is sad. I hope you enjoy the story and learn from it, as I have. Part 2 will come online shortly.

Part 1:

I graduated from one of the nation’s most exclusive tech universities with what was considered a very “hard” major and nearly straight A’s at age 19.  I got my Ph.D. at 24, again with near-perfect grades.  I thought my math and science abilities would always allow me to overcome the occasional unprofessional encounter.

Then I entered the corporate world.

I had wanted to be a professor.  I found out a week before my planned start date of my second post-doc that there were some serious problems with the position.  Fortunately, a grad school connection asked me to interview at the only company in the world with commercial success at what I had studied in grad school.  I decided to accept a job at this company.  I thought I’d be able to prioritize my work and benefits to eventually re-enter academia.  Many departments in my FieldOfEngineering value a couple years of industry experience.  Some even require it.  Things looked bright.  My new manager “Dr. Jekyll” was world-famous in my scientific niche.  The two of us would be the only ones in the department doing research.

At the time of the job offer, I knew I should try to negotiate something more.  My father, who has a background in Science and Engineering Management, warned me that it’s much easier to negotiate options or stock, followed by salary.  Conference attendance would be very hard to negotiate.  As the company was still a start-up, I was willing to accept the low pay.  Low salary with the expectation of a big reward from stock options is the norm at many startups.  It had been drilled into me that women often wind up with lower salaries and benefits because they don’t ask for as much.  Because I still hoped to return to academia someday, I naively asked for more conference attendance (3 conferences/yr , thinking that would keep in touch with academia).   Indeed, I was told that I could go to the conferences  already in the pipeline (those at which I already had papers/abstracts accepted), but after that no more than one conference per year.

Note: In reality the only way that I was able to manage even the one conference per year that I did was because I was a member of the technical committees at those conferences.  Most other industrial scientists/engineers didn’t go to conferences every year. The lesson: be skeptical of all promises that aren’t in writing.

 

So now I was yet another female engineer with low pay.  Six months later, when I checked on Glassdoor to see how my salary stacked up against my peers, I was shocked that I was being paid 30% less than my peers.  I had thought the low pay applied to everybody, not just me.

Earlier, I had read “Women Don’t Ask”, about women, salaries, and negotiation.  Based on this, I put together some slides on why I should be paid more. Now, to be clear, the book had emphasized that women sometimes get penalized for asking for raises.  In spite of this, I thought that the fact that I was being paid so much less than my peers meant that I couldn’t possibly be penalized much for asking.  Here I was, working nearly every weekend while the other engineers were not.  Meanwhile, it was just a coincidence that Dr. Jekyll’s projects kept getting canceled, right?  I was still doing good work and deserved commensurate compensation, didn’t I?

The first time I made my case for a raise, Dr. Jekyll seemed taken aback.  He said he didn’t think there was much he could do.  He said our company didn’t value the research-y work he and I were doing, and that both our jobs were at risk.  Indeed, the answer he claimed to have received from above was “no.”

At this point, I was spending about a third of my time on Dr. Jekyll’s pet project, “Frankenstein.”  It became clear to me that Frankenstein would never succeed.   In private I started to mention to Dr. Jekyll the reasons we should drop this project.  He kept saying things like “It has to succeed.”  Near the bitter end, he even yelled at me for my “negativity.”

Note: the project was eventually handed off to another team.  The new team quickly realized the project was hopeless and cancelled it.  The new team couldn’t understand why it hadn’t been killed years earlier, around the time I started vocalizing my concerns…

I asked for a raise about 6 months after my first request.  Dr. Jekyll got visibly angry and said no.  I didn’t understand how he could possibly be angry at me.  I was getting more done than most engineers in my department and being paid much less.  I assumed his anger wasn’t directed at me personally.  Big mistake.
I heard about an opportunity to join another team in need.  I thought, if my current team’s work isn’t being valued and I’m at risk of losing my job, why not join another team?  The hiring manager of the other team was optimistic about my potential contribution.  However, when I next met with Dr. Jekyll, his demeanor was that of an adult who had just caught a kid with her hand in the cookie jar.  “Didn’t you know I’d find out you’ve been looking at other teams?”, he said in fury, before I could say a word.  I didn’t understand what he was so angry about.  If we were at risk of losing our jobs, wouldn’t it be better for all of us if I left for a more stable team?  A few months later, another inquiry into another internal opening yielded a similar result.

Women’s Leadership Backlash

I’ve always recognized the advantages of being a female faculty member in a male dominated field and try not to dwell on the instances of overt or subtle discrimination. For example, when I entered grad school (15-20 years ago), there were few women in my field that my gender alone made me memorable. Certainly I did good work, but also it was likely that a member of a faculty search committee was likely to remember me which no doubt helped my job search in a subtle way. When I was an assistant professor and gave birth to our first child, there were obviously some disapproving glares from some colleagues, but still I brought the 7 day old child into my office (in a cradle) and proved to my colleagues that this wasn’t disturbing to them and allowed me to maintain my productivity. Then the slippery slope began…

Some time ago, university administrators decided that one way to relatively painlessly reduce implicit bias was to have female faculty present on key committees (most importantly search committees, graduate admissions, and many policy setting committees). The result was that every female faculty member I knew was doing far more service than her male peers. The optimistic view, however, was that we made contacts and networks both within our home institutions and nationally that were far more expansive. Down the road a decade, we had far more administrative exposure and experience and were therefore ideal targets for administrative/leadership roles (at a time when many institutions would like to showcase their strong female leaders)… except that we were/are too young (many of us in our late 30s and early 40s). It is flattering to be asked to take over a high profile chair or deanship at a young age. And I wasn’t unique in this respect. Looking nationally, female chairs and deans are trendy.

This is where the glass is half full perspective ends… Our male peers are hitting their strides as full professors and racking up the high profile awards and kudos that will allow them to build their scientific reputations. While I was able to maintain this level of creativity and productivity through the births of my three children, there is no way to do the same in the face of the unrelenting distraction of running a large organization well. The inevitable result is to take the research hit in favor of building an administrative career. I am fully aware that I am complaining about an opportunity that women just 5-10 years older than me were denied simply for their genders. On the other hand, I worry that we’re complicit in self-imposing a glass ceiling. In my experience, great scientists look down on administrators that do not have scientific stature (I would contend that young female full professors have credibility, but not yet stature). Worst yet, one of my most creative, deeply thinking graduate students informed me she was leaving my group to join that of a male colleague. She said she joined my group because she loved the atmosphere of teamwork and close mentorship that I had a reputation for, but in the last couple of years (since she joined the group) she’s watched that decay exponentially as my administrative duties increased. I am deeply ashamed that I allowed the day to day fires of running this organization get in my way of educating my students! Worst yet, she cited my case as a reason to _not_ go into academia. That talented women get duties loaded on them until they drop the ball (she described it almost as a form of titration). I’ve sadly become the anti-role model.

This summer, my family and group will be uprooting to move to a new university. Everyone (my extended family included) keeps asking what job I will have there and I have been glorying in telling them that I will be “just” a professor again!

Getting It All Done

TimeManagementv2In science, there is a lot to be done. When you are an undergraduate, you had problem sets, lab reports, maybe even a capstone to complete. You were maintaining your grades while having some fun and doing some extracurricular activities. As a graduates student, you passed classes, TAed, performed novel research, became the world’s expert in your exact experiments, perhaps organized some science-related on-campus activities, attended conferences, made posters and talks, wrote papers and a thesis, and got a postdoc. As a postdoc, you juggled multiple projects, learned new techniques, wrote proposals for fellowships, mentored graduate students and undergraduates, perhaps juggled multiple mentors, wrote papers, edited papers, edited theses, attended conferences, networked, gave talks, wrote papers, applied to jobs, interviewed, got a job, and wrote papers.

Now, as a faculty member, your job tripled because in addition to doing all the stuff above, you are now having to manage other people (posts), get enough funds to support other people (write grants, see post), teach courses (perhaps some that you never took yourself, see post), work on service for the department and college (post), and take on larger and larger service roles for your scientific community. Each of these has a huge number responsibilities and components to it, and could be a job unto itself. So, how do you do everything?

I have had some posts about starting a new job here and here, but at the beginning, the job isn’t as much. It definitely ramps up over time. I have one post that is good for helping to organize yourself over a yearly time frame, but there is also something to be said for a monthly or weekly schedule that is conducive to getting everything done. One extra issue with academia, is that your schedule changes throughout the year depending on when you are teaching, what you are teaching, who is in your lab, and other what naught. I will give some examples of weekly schedules that worked well for me over the years, in a hopes that they will help you to organize your schedule, too.

Example 1 – 10am class for 1 hour. Several semesters, I taught at around 10am for about an hour three days per week. This time slot was pretty close to ideal, which is probably why they are so popular in the schedule. The students were awake, I had time for last minute prep before class, and I took the entire morning for “teaching.” Here is how I actually arranged my schedule. On the days I was teaching, I got in around 9am and did some last minute psyching up for class, making sure I had demos, and my computer was set up. I would print off and make copies of anything needed for class. I would go 15 minutes early to the classroom to set up projectors and demos and also talk to students as they came into the lecture hall. After teaching, I would go to the gym for an hour to get exercise and decompress after teaching. After the gym, I would shower and go to lunch. I would spend the afternoon working on leftover class stuff, like scanning and posting my notes or homework solution sets, office hours, and meeting with students. On the other days, I would try to take the entire day for writing grants and papers. In the evening the day before I would teach, I would spend a couple hours in the evening re-writing my lectures.

Example 2 – afternoon lab course. Other semesters, I taught afternoon lab courses two times per week for several hours in the afternoon. Lab classes take less preparation because there are not lectures to make up. I usually try to keep all the teaching stuff on the same day, so any preparation, photocopying, or equipment set-up that I might need to do would be done in the morning. Again, the other days are reserved for research. I would also try to go to the gym first thing in the morning on research days before going into work but after getting the kids to school. Sometimes working out was a great way to kick my brain into gear and get it working for the rest of the days on research days.

The key to all of these ideas is to give myself the time I need to do what I need to do. I block out full days for research and I do not allow committee meetings to be made on those days. The days I teach classes, I put other meetings and office hours, so that it is all on the same day. Although I have been failing recently, I also try to get to the gym 3 days per week. Also, I eat lunch with friends almost every single day, and I try to sleep 7-8 hours per night.

Also, none of this includes any family stuff, which happens outside of 9-5. But, here is the key, by giving myself time for stuff like rest and the gym, I have some slack that I can take up with family stuff happens. The week when the baby has a fever and he has to stay home, I cut out gym and some other stuff so that I can still get the important stuff done take the time I need to be with the baby at home. (My spouse and I split days off with sick baby, and negotiate which days/times we can be home. We often don’t schedule important, non-rearrageable meetings at the same time not he same days, so we can do this. We have a joint-shared set of calendars.) If my time is already stretched to the breaking point, a sick kid or other family emergency will wipe me out. If I am giving up going to the gym for a week, so I can get more research done, it isn’t as bad.

On the Road Again

Travel-smallI am wrapping up the end of a couple weeks of travel. At first, it was nice to have a break from my gigantic class and my crazy household and the snow snow snow, but I am ready to go back home and get into a comfortable groove again. I am sure my HusbandOfScience will also be happy to have my help around the house again, too.

HusbandOfScience and I seem to do a lot of traveling. This semester, I am traveling for 3 conferences and 3 seminars. That doesn’t really seem so bad, unless you add in the travel of HusbandOfScience. If we each travel once per month, than someone is traveling every other week!

I think I should start phasing out most seminars, but people come back and ask every semester. You feel flattered and you feel guilty for saying no. The requesters come back and ask you again so nicely and politely.  So you make a date for a year in advance hoping that FutureYou will be in a better position than PresentYou as far as traveling. But FutureYou has always been in a worse position because PresentYou is an a-hole who keeps schluffing her travel onto FutureYou. This is all screwed up even more because some fancy, exciting invitations might come up on shorter notice than one year causing all wave function to collapse into a coherent travel particle.

But, here is a problem with phasing out going to give seminars – we get evaluated every year on our research accomplishments that help to determine the measely 0.5-0.7% raise you might get. People who don’t travel are dinged because they must not be important enough. Seminar invitations count toward your visibility as an academic, so you don’t want to ignore them completely. So, what is a happy medium? How many seminars is enough to make sure you are getting out your research message, but no so much that you drive your wonderful SignificantOther bonkers because you are never there? And is it really important to travel at all?

Some of my WomanOfScience friends who have new babies are having trouble getting back into the groove of travel. They are saying “no” and feeling guilty because it is for family reasons. Again, I ask if this is hurting their career? It seems to me that if they get out a reasonable number of scientific papers and other written works each year (say, 2-5?) then their scientific research “cred” is really not in jeopardy. I think not getting manuscripts submitted and published is a more negative issue for your career than the number of talks you give. So, I don’t think these MothersOfScience should worry about getting back to the swing of travel so fast, if they want to take a few years to settle into motherhood before hitting the road again. One thing I do want to say is that I get a lot more manuscript writing and submitting while away traveling and on the road (actually mostly on the airplane) than I do at home. So, for me, keeping up that paper count may depend on my seminar schedule being full.

Maternity Leave Considerations

Yawning-1I was recently having an email conversation with another WomanOfScience. She was describing her concerns about getting a tenure-track faculty position. She has a HusbandOfScience, and a one-year-old BabyOfScience, and they will all be on the job market very soon. She relayed a story about how, two weeks after giving birth, she was on the phone with a program officer at a FederalFundingAgency. The baby cried, and she was embarrassed and had her HusbandOfScience move the screaming baby to another room. She felt that the PO might think she wasn’t serious because she had a baby. This made me think of several things:

Would a man with a kid crying in the background have been as anxious about the sound?

People have all kinds of noises in the background of phone conversations. What if a dog had barked? That is annoying, but does owning a dog make you less serious of a candidate?

She was worried that having a baby would make her seem less dedicated, but she was having a phone conversation with a program officer 2 weeks after giving birth! What could be more dedicated?

I think we need to discuss that maternity leave is partially a medical leave! It isn’t just women being hard on themselves. When I was prego as a postdoc, I had two advisors. One was a WomanOfScience who had two kids, and knew that having kids can actually make many dedicated WomenOfScience more efficient and productive. The other was an OldWhiteMaleProfessor who had a stay-at-home wife while his kids were young. When I told him I was pregnant, he was happy. And he said how I was lucky that I had such a supportive advisor like him. This, as I know now, was a red flag.  Anyone who says they are super supportive is probably trying to convince themselves. As the end of my pregnancy loomed closer and my belly loomed larger, he started driving me harder. He would make me stay late – until 9pm to meet with him on a couple of occasions. My belly became too big to actually work on parts of my project. In particular, I was aligning optics, and I noticed the beam shoot across the room because my belly had accidentally moved the mirrors in the front of the optics table. I decided it was getting dangerous to be a fat prego in the optics lab. There was plenty other stuff to do, so I decided to work on other stuff.

One of the other things I was working on was a manuscript. My WomanAdvisor was reading drafts, making edits, and pushing it forward. My OWMP Advisor would not read it. WA said it would be best if I got it submitted before the baby came. I agreed. OWMPA still wouldn’t read it.  He finally read it and said it was ready to submit AFTER I gave birth!

One night I was working late, OWMPA asked me, “What are you doing on your vacation?” I said, “What vacation?” He said, “You know, when you are away.” I said, “That’s not a vacation, its maternity leave.” I was flabbergast. He said that he just wanted to check that I would be working while I was away. This was pretty ridiculous because up to this point, I have had one paper published in a high profile journal, a second that he wouldn’t read, and I already had a job waiting for me at UState, which I was postponing for a year to stay in the lab. In what world would I not come back to work? How could I possibly quit and give it all up just when I was getting everything I wanted?

Further, I have something to say else: MATERNITY LEAVE IS NOT A VACATION! It is a not a leave for fun. VACATIONS DO NOT START BY HAVING YOUR WHOOHA BLOWN OUT OR BEING CUT IN HALF LIKE A MAGICIAN’S ASSISTANT! Maternity leave is a medical leave because you have had a traumatic event destroy your body. It feels like you got hit by a truck, and you can barely move the next day. And, it takes you 6 weeks to physically recover from the experience. So, I hate when people act like maternity leave is anything but what it really is – a medical leave!

Let’s put it in terms an OWLP can understand: If you have surgery for, let’s say, a kidney transplant which cannot be done laparoscopically, and requires you to be cut in half, you would not expect that person to be reading papers and coming into work before the doctor-prescribed recovery time, right? It would be insensitive to expect that person to work, so why is to cool to ask that person to, say, submit a manuscript 6 days after giving birth?

So, let’s get real.

Women: don’t put so much pressure on yourself to act like everything is totally normal right after giving birth. Your husband may be able to go back to work right away, but you cannot because your body needs to HEAL. Don’t be so hard on yourself. Take your leave, get some sleep, and figure out being a mom. The time is really very short, and will not harm your career to be away for 6 weeks. What if you were in a car accident? and had to recover for 6 weeks?

Men: don’t act like maternity leave is not a real, medical leave. Women need time to recover, and it doesn’t mean they aren’t dedicated. It doesn’t mean they aren’t going to come back. Give them time to adjust. It will be alright.
